Step One: The Load Calculation
Everything else follows from this, and it is the step most often skipped.
A Manual J load calculation works out how much heat your specific house actually loses on a design-day cold morning. It is not a formula based on floor area. It accounts for insulation levels in walls and attic, window area and glazing type, which direction the house faces, ceiling heights, how many exterior walls each room has, and how leaky the building envelope is.

Step Two: Correcting for 5,900 Feet
Here is where Front Range installs go wrong more often than anywhere else in the process.
Furnace output is rated at sea level. Thinner air at altitude carries less oxygen, combustion is less complete, and the appliance delivers less heat than its rating states. The industry convention is roughly four percent lost per thousand feet of elevation, which puts Highlands Ranch at approximately a twenty percent reduction.
Worked through: if your load calculation says the house needs 72,000 BTU delivered, and you fit a 72,000 BTU furnace, you are actually getting somewhere near 58,000 BTU at this elevation. On a mild December afternoon nobody notices. On the coldest week of January the furnace runs continuously and the house still drifts below setpoint.
The correct approach is to size the equipment so that its de-rated output meets the calculated load, then check the result is not so large that it short-cycles in mild weather. That balance is the actual skill in this job.
Why oversizing is not the safe option
Installers who know altitude matters but do not want to calculate it often just fit something big. It feels cautious. It is not.
An oversized furnace satisfies the thermostat in a few minutes, shuts down, and restarts a short while later. That pattern is called short-cycling and it causes four problems. The heat exchanger expands and contracts far more often, which is exactly what fatigues metal. Ignitors, which degrade per cycle, wear out years early. The house heats unevenly, because rooms furthest from the furnace never get a long enough run to warm through. And it is noticeably louder, because the burner is firing at full output every time.
A correctly sized furnace runs longer, gentler cycles. That is what even heat feels like.
Step Three: The Ductwork Nobody Looks At
A furnace is a box that makes hot air. The ductwork is what decides whether that air reaches your bedroom. In a great many Highlands Ranch homes, the ductwork is the actual problem and the furnace is just the thing that gets blamed.
Three things need checking before a new furnace goes in.
Static pressure. This is resistance to airflow, and it is measured, not guessed. Most residential systems are designed for around 0.5 inches of water column. Plenty of real installations run well above that because ducts are undersized, filters are too restrictive, or runs are too long. High static pressure kills blower motors, reduces heat delivery and makes the system loud. It takes a technician about ten minutes to measure and almost nobody does it.
Return air. Furnaces need as much air coming back as they push out. Homes where bedrooms have supply vents but no return path — no return grille, no door undercut — build up pressure that fights the system. Basements finished after the original build are the classic case: two supply runs added, no return added, and the room never warms up.
Leakage. Ducts running through unconditioned attic or crawl space that leak twenty or thirty percent of their air are heating the roof space. If you are about to spend eight thousand dollars on a furnace, sealing the ducts first often delivers more comfort per dollar than upgrading the efficiency rating.
If a company quotes a furnace without going near the ducts, they are selling you a box, not solving your heating problem.
Step Four: Venting and Combustion Air
How the furnace gets rid of exhaust, and where it gets air to burn, changes completely depending on which efficiency band you have chosen.
An 80% furnace exhausts hot flue gas up a metal vent, usually into an existing masonry chimney. Straightforward on a like-for-like swap. The complication arises when an 80% furnace shared a chimney with a water heater and the furnace is then replaced with a condensing unit — the chimney is now oversized for the water heater alone, draught weakens, and that is a genuine safety issue that needs addressing rather than ignoring.
A 95% condensing furnace extracts so much heat that the exhaust is cool and wet. It cannot use a chimney. It needs PVC pipe run through an exterior wall, sloped correctly, terminated at the right clearance from windows and gas meters, and paired with a condensate drain. In Colorado there is an extra consideration: the termination has to sit high enough that drifted snow does not block it, because a blocked flue trips the pressure switch and shuts the furnace off on the coldest morning of the year.
Combustion air matters more in newer, tighter homes. A furnace in a sealed mechanical room with no dedicated air supply will starve, and starved combustion produces carbon monoxide. Direct-vent sealed-combustion units solve this by drawing air from outside through a second pipe, which is why they are the sensible choice in modern construction.
Step Five: Commissioning — The Part That Gets Skipped
This is where a professional install separates from a fast one, and it is invisible to the homeowner unless you ask.
A furnace that has been physically fitted will produce heat. That does not mean it is set up. Commissioning means measuring and adjusting the following, then writing the numbers down.
- Gas manifold pressure set to the manufacturer specification for this altitude, not the factory sea-level default.
- Combustion analysis — oxygen, carbon monoxide and flue temperature measured with an analyser. This is the only way to know the appliance is burning cleanly at 5,900 feet.
- Temperature rise across the heat exchanger, checked against the range on the data plate. Too low means excess airflow, too high means restricted airflow and a heat exchanger under stress.
- Static pressure measured on the installed system, not assumed.
- Safety chain tested — limit switches, pressure switch, flame sensor, rollout switches.
- Carbon monoxide in the living space, confirmed at zero.
Ask for these readings on completion. A company that commissions properly hands them over readily. A company that does not will change the subject, and that tells you what you needed to know about the rest of the job.
What Installation Day Looks Like
Six to eight hours for a standard replacement, longer if venting changes.
- Floors protected, gas and electrical isolated, old unit disconnected.
- Old furnace removed. Plenum and transitions adapted where the new cabinet differs in size, which it usually does.
- New unit set level and secured. Gas line connected and leak-tested, electrical connected, ducting sealed to the cabinet.
- Venting completed. On a condensing unit this is the longest step and where a second day gets added.
- Condensate drain run and trapped, with a pump fitted if there is no gravity fall to a drain.
- Thermostat wired and configured for the correct staging.
- Commissioning, as above.
- Old unit removed from site, permit filed, inspection scheduled.
Your heat is off for most of that. In deep winter the work is scheduled around the coldest hours, and in an occupied home it can be staged so nobody sleeps in a cold house.
Adding a Furnace Where There Was None
Occasionally the job is not a replacement — a converted basement, a garage workshop, an addition, or a Highlands Ranch home heated by an ageing boiler where the owner wants forced air instead.
These are different projects. New ductwork has to be designed and routed, which is the bulk of the cost and the bulk of the disruption. Gas supply capacity needs checking, because adding an appliance to a line already feeding a water heater, range and existing furnace can exceed what the pipe will carry. Venting has to be routed from scratch. Electrical circuits may need adding.
For a home currently on hydronic heat, converting to forced air is a large undertaking and rarely the economic choice. Zoning, Staging and the Cold Bedroom
Almost every multi-level home here has one room that never behaves. Before assuming a bigger furnace fixes it, understand the three real options.
Balancing. The cheapest. Dampers in the duct runs get adjusted so air is distributed to match demand rather than following the path of least resistance. Often overlooked entirely, and frequently solves a mild imbalance on its own.
Two-stage or modulating equipment. A furnace that can run at forty percent output for long periods heats far more evenly than one that only knows full blast. In a house with a stubborn upstairs, this often does more for comfort than any efficiency upgrade.
Zoning. Motorised dampers and separate thermostats divide the house into independently controlled areas. Effective, and the right answer for large or split-level homes, but it requires a modulating or two-stage furnace to work properly. Fitting zoning to a single-stage furnace creates pressure problems and noise.
A good installer raises this during the quote, because the equipment choice and the zoning decision are linked. Being sold zoning as an add-on after a single-stage furnace has already been fitted is the wrong order.
Worth Adding While the System Is Open
Certain things cost a fraction to fit during an installation compared with doing them as a separate visit later, because the labour is already happening and the system is already apart.
A whole-home humidifier. Given how dry Highlands Ranch winters get — indoor humidity regularly below twenty percent — this is closer to a necessity than a luxury. It protects timber floors, cabinetry and instruments, reduces static, and lets a room feel comfortable at a lower thermostat setting. Fitted during a furnace install it is a modest addition. Fitted afterwards it is a separate job with its own call-out.
A better filter cabinet. Most homes run a one-inch filter slot, which forces a choice between poor filtration and high resistance. A four or five-inch media cabinet filters far better while creating less static pressure, and lasts six months rather than one. Retrofitting the cabinet later means cutting into ductwork that is currently already open.
A modern thermostat. If the furnace is two-stage or modulating, an incompatible thermostat will simply run it as a single-stage unit, and you will have paid for capability you never use.
Duct sealing at the plenum. The connections nearest the furnace leak the most because pressures are highest there. Sealing them properly while the unit is out takes minutes and is awkward afterwards.
None of these are upsells if they are explained with a reason. All of them are upsells if they appear as line items with no explanation attached.
The Permit and Inspection
Douglas County requires a mechanical permit and an inspection for a furnace installation. The contractor pulls it, and it should appear as a line on your quote rather than as a surprise afterwards.
What the inspector checks is precisely the work you cannot see once the panel is back on — gas line sizing and connections, venting slope and termination clearances, combustion air provision, electrical bonding, and the condensate arrangement. It is an independent review of the parts of the job most likely to be rushed.
The inspection usually happens a few days after the work. You do not need to be present for most of it, though someone has to provide access. If anything fails, the contractor corrects it and the inspector returns — at the contractor’s cost, not yours.
The First Week After
A few things are normal and a few things are not, and knowing the difference saves an unnecessary call.
Normal: a burning smell on the first firing as manufacturing oils burn off the heat exchanger, lasting an hour or two at most. Some ticking and popping from ductwork expanding as it warms. Airflow that feels different from the old system, particularly with a variable-speed blower that starts gently and ramps up.
Not normal: a burning smell that persists past the first day. Any gas smell at all. Water pooling near the unit, which on a condensing furnace means the drain or pump is not working. Rooms that were fine before and are cold now, which points to a ductwork or balancing issue introduced during the work. A furnace that cycles on and off every few minutes, which suggests sizing or airflow was not resolved.
Any of the second list is a warranty callback, not a new job, and should be treated as such by whoever fitted it.
Warranty — Read the Second Half
There are two warranties on any new furnace and they cover different things.
The manufacturer’s parts warranty covers components, typically ten years on parts and often twenty years or lifetime on the heat exchanger. Two conditions are attached that people miss. It usually must be registered within sixty to ninety days of installation, and it usually requires documented annual professional maintenance. Skip either and a heat exchanger claim in year twelve can be refused.
The labour warranty is the installer’s own, and it is where the variation is. Parts being covered does not help much if you are paying six hundred dollars in labour to fit a free part. Ask specifically how long labour is covered for, and get it in writing on the quote rather than hearing it verbally.
